Why Game Studios Are Turning to External Development Partnerships

Juego Studios discusses the evolution of external development, full-cycle production, AI-assisted workflows, LiveOps, porting, and why studios increasingly view external teams as long-term strategic partners instead of traditional outsourcing vendors.

External development has become one of the defining pillars of modern game production. As teams become leaner and projects grow more technically demanding, studios are increasingly looking beyond traditional outsourcing relationships in favor of long-term partners capable of owning significant portions of development. From full-cycle production and co-development to LiveOps and platform porting, external teams now play a far more integrated role throughout a game's lifecycle than they did just a decade ago.

We spoke with Juego Studios CEO, Suman Balakrishna, about how external development has evolved over the past decade, the growing importance of production ownership, where AI delivers meaningful value inside real game pipelines, and why maintaining older live-service titles, shipping multiplatform games, and scaling global production all require much more than simply adding development capacity.

Juego Studios has been operating since 2013 and has grown into a full-cycle development and co-development partner with more than 250 specialists. How would you describe the company’s role in the game development ecosystem today?

Suman Balakrishna, Juego Studios CEO: Today, I see Juego Studios primarily as a full-cycle game development partner, supported by strong co-development and global production capabilities. We can take ownership of the complete production process, from concept and prototyping through art, engineering, QA, and launch. We can also integrate into an existing production when a client needs additional capacity or specialized expertise.

This flexibility allows us to support AA and AAA studios, funded indie teams, and first-time founders at different stages of production.

What distinguishes Juego is the combination of more than 250 specialists, 200+ shipped titles, and all major production disciplines within one organization. Clients get one accountable partner, consistent production standards, and the ability to scale support around the needs of the project.

Juego has shipped 200+ projects; what are the biggest changes you have seen in how studios and publishers approach external development?

Suman Balakrishna: The biggest shift is from outsourcing to partnership. A decade ago, external development meant handing off well-defined tasks — asset batches, a port, a test pass. Today, publishers bring us in during greenlight conversations. They want a partner who can co-own outcomes: hit the date, hit the quality bar, and protect the P&L. That changes everything about how you operate—you are judged on ownership and judgment, not on ticket throughput.

Two other changes stand out. First, economics: since the industry reset of the past few years, studios are structurally leaner, and external partners are now a permanent part of how capacity is planned rather than an overflow valve. Second, expectations around AI: every serious client now asks how we use AI to compress cost and timelines without compromising quality. Partners who can answer that question with production evidence, as we can with JAI, are being consolidated into fewer, deeper relationships. Partners who cannot are being commoditized. We made a deliberate choice years ago about which side of that line we wanted to be on.

Juego supports full-cycle development, co-development, and dedicated team engagements. How do you help clients choose the right model, particularly when scope, timelines, and production needs may change?

Suman Balakrishna: The right engagement model depends on the project rather than a fixed formula. We assess the maturity of the concept and scope, timeline, budget, internal capacity, specialist requirements, and how much production ownership the client wants to retain.

Full-cycle development is usually the best fit when a client wants one partner to own the complete production process. Co-development works well when an existing studio needs additional capacity or expertise within a specific area, such as multiplayer engineering, game art, porting, or LiveOps. A dedicated team is more appropriate when the client needs stable, long-term resources while retaining direct control over priorities and day-to-day production.

We recommend the structure that we believe gives the project the best delivery path, but the final decision remains with the client. The model can also change as the project evolves. Team size, responsibilities, and the level of ownership can be adjusted when milestones, scope, or production priorities change.

Full-cycle game development requires one partner to coordinate every discipline from concept through launch. How does Juego manage that responsibility while keeping the client aligned and in control throughout production?

Suman Balakrishna: A successful full-cycle engagement starts with clear ownership. Juego brings game design, art, engineering, QA, production, launch support, and LiveOps together under one production organization. This removes coordination gaps between separate vendors and gives the client one accountable partner throughout development.

Each project has a dedicated project manager who serves as the primary point of contact. The PM coordinates disciplines, manages the production roadmap, tracks dependencies, and flags risks before they affect milestones. Clients receive regular build access, milestone reviews, and clear visibility into progress, priorities, and upcoming decisions.

Creative and technical alignment is maintained through approved requirements, review gates, coding and art standards, and structured feedback at each stage. The client retains control over key product decisions, while our team owns execution and cross-functional coordination. This allows the project to move from concept to launch without fragmented ownership or repeated handoffs.

Across mobile, PC, and console development with Unity and Unreal Engine, what technical and production challenges are clients bringing to Juego today? How have those challenges evolved in recent years?

Suman Balakrishna: The technology is rarely the real problem. The conditions around it are. What clients bring us may sound technical, but underneath, it is usually one of three situations.

The first is, “We’re mid-production and the date is at risk.” The build may not maintain frame rate on the devices their audience owns, the codebase may be unstable, or milestones may be slipping. The second is, “We can’t validate ideas fast enough.” Teams may spend months and significant budget on a prototype before discovering that the core loop is not working. The third is, “We built a game, but not a business.” The game may play well but lack the architecture required for the events, updates, analytics, and QA cadence that LiveOps demands.

JAI grew directly from seeing how much time and budget were being lost to iteration waste. It helps accelerate prototyping, evaluate art variations faster, assist systems work, and broaden QA coverage so regressions are identified earlier. Playable prototypes can now come together in days rather than weeks, allowing clients to test more ideas before committing significant production resources.

What has changed is the margin for error. Budgets are tighter, teams are leaner, and a slipped quarter can threaten the entire project. Clients are no longer asking only, “Can you build this?” They are asking, “Can you protect the date, budget, and quality bar?” JAI helps us do that at scale, while creative direction, gameplay feel, and final quality judgment remain with the people who have shipped 200+ titles.

Juego supports clients across character art, environments, 3D modeling, animation, VFX, and UI/UX. How does your art team maintain visual consistency and production quality across different styles, engines, and platforms?

Suman Balakrishna: Our art pipeline begins by aligning on the client’s art bible, reference material, visual targets, engine, and platform constraints. If the visual direction is still developing, we establish an approved style benchmark before scaling production. From there, the workflow can cover concept development, modeling, texturing, rigging, animation, engine integration, and optimization, depending on the asset.

The project lead reviews quality at each relevant stage, with client feedback built into milestone reviews. Assets are also validated inside Unity, Unreal, or the client’s own pipeline. That ensures they meet requirements such as topology, texture budgets, LODs, rig compatibility, memory use, and runtime performance. Our teams work with tools such as Maya, Blender, 3ds Max, Substance Painter and Designer, Photoshop, Illustrator, and Spine.

For Ghostbusters: Spirits Unleashed, for example, the client supplied the concept art, and our team created the high-poly models, low-poly models, and PBR textures. A key challenge was matching the concepts while maintaining consistency with the game’s established 3D style. Juego's game art services support this workflow."

Juego has developed JAI, a proprietary AI framework used across areas such as prototyping, art, engineering, and QA. Where does AI create meaningful production value, and where must human creative and technical judgment remain central?

Suman Balakrishna: JAI came from a conviction that AI in game development would be won by teams who industrialize it, not by teams who experiment with it. So we built a framework, not a collection of tools — one that plugs into real production pipelines across prototyping, art, engineering, and QA. The value is most concrete where iteration speed is the bottleneck: playable prototypes that used to take weeks now take days, which changes greenlight economics entirely; concept and asset variation cycles compress dramatically; code assistance accelerates systems work; and AI-driven QA expands test coverage far beyond what manual passes achieve, catching regressions earlier and cheaper.

But we are equally clear about where AI must not sit. Creative direction, gameplay feel, art direction, narrative, and final quality judgment remain human. AI can produce options; it cannot decide what is fun, what is beautiful, or what is right for a specific audience. Our model is simple: AI compresses the distance between an idea and its evaluation, and humans own the evaluation. For clients, the outcome is the one that matters — faster milestones and lower production cost without a drop in the quality bar because JAI is proprietary and pipeline-integrated. That, to me, is the honest version of AI in game development: not replacing craft, but giving craftspeople more shots on goal.

LiveOps requires both creative judgment and data-driven decision-making. How does Juego approach LiveOps to improve a game’s performance, engagement, and long-term growth after launch?

Suman Balakrishna: Our approach to game LiveOps starts by understanding what the game needs after launch and agreeing on the KPIs upfront. Depending on the scope, we may support analytics, content and events, economy balancing, monetization, QA, backend operations, community feedback, and release management.

What defines our LiveOps practice is not the dashboards. It is ownership. When we take on a game post-launch, we sign up for its numbers. We treat retention, ARPDAU, event participation, and other agreed KPIs as our targets, not just the client’s. We also monitor technical health through crash-free sessions, matchmaking performance, backend stability, and frame-rate consistency.

Every event, update, and experiment is measured against those commitments. When a metric moves in the wrong direction, our team owns the diagnosis and the fix. We test changes to onboarding, progression, rewards, offers, and content cadence to improve performance over time. For School of Dragons, this approach supported the content and event rhythm behind its growth to 30M+ registered players and a Top-10 free game ranking.

Porting involves more than moving a game from one platform to another. It requires platform-specific input and UI changes, performance optimization, service integrations, compliance, and certification. What does a strong porting pipeline look like, and which challenges do studios most often underestimate?

Suman Balakrishna: A strong porting pipeline begins with a technical and platform audit. We review the codebase, engine and middleware dependencies, target hardware, performance budgets, online services, input requirements, save-data behavior, and certification risks before migration begins.

From there, the work moves through code and SDK adaptation, asset optimization, platform-native controls and UI, hardware profiling, regression testing, and certification preparation. Requirements such as PlayStation TRC, Xbox TCR, and Nintendo Lot Check need to be considered throughout production rather than treated as a final submission checklist.

Studios often underestimate how much of the player experience must be reconsidered for the target platform. A build may run, but the controls, UI, memory use, save system, platform services, or performance may still feel unsuitable.

That was central to RollerCoaster Tycoon Classic. The PC-to-mobile port required touch-first controls, mobile UI changes, SDK integration, performance optimization, and save-data validation. We also tested all 95 scenarios and the core park-management systems to preserve the depth of the original game. Juego's game porting services and the RollerCoaster Tycoon Classic case study confirm this workflow. 

Juego works with clients across the US, UK, GCC, and other global markets, supported by its production organization in India. How do you maintain clear communication, creative alignment, and consistent quality across distributed engagements?

Suman Balakrishna: Our global model is built around one centralized production organization. Juego Studio Private Limited, our India-based parent company, houses our primary development, engineering, art, design, and QA teams. U.S. clients contract, invoice, and engage through Juego Studios Inc, while our contacts in the UK and GCC allow clients in those markets to reach us directly for project-related conversations.

Every engagement has a clear communication structure, agreed working-hour overlap, documented decisions, and scheduled milestone reviews. A dedicated project manager gives the client one primary point of contact, regardless of how many internal disciplines are involved.

Creative and technical alignment begins with approved requirements, production standards, and clearly defined review criteria. Project leads review work throughout each milestone, with QA and senior approval gates before delivery. Because production remains within the same organization, the standards and accountability stay consistent across markets.
